Scattered experiments don't compound.

Most organisations accumulate AI experiments faster than they can evaluate them. A proof of concept here, a team pilot there, a tool subscription from someone's discretionary budget. Six months later: no clear priorities, no alignment on value, and no roadmap the board has signed off on.

The problem isn't lack of AI ambition. It's the absence of a structured method to decide what to bet on, in what order, with what expected return — and how to present that case to the executive committee.

Without a roadmap
Competing priorities, unclear ownership, executive scepticism, and budget decisions made without a value framework.
With a roadmap
Clear AI bets ranked by value and feasibility, executive mandate for the top priorities, and a 12-month execution plan the whole organisation can align around.

Four phases. Four to six weeks.

Week 1–2
Process audit
Structured interviews across functions. Documentation review. Mapping of current processes against AI candidacy criteria: repetition, data availability, value at stake, and change complexity.
Week 2–3
Use case scoring
Each AI-candidate use case scored on a value/feasibility matrix. What does success look like? What does it take to get there? Where are the quick wins vs the strategic bets?
Week 3–5
Roadmap build
Use case scores translated into a sequenced roadmap. Phasing, ownership, resource requirements, and success metrics defined for each priority. A plan, not a list of ideas.
Week 5–6
COMEX presentation
Delivery of the full written report and a COMEX-ready presentation. Structured for executive decision-making: context, recommendation, risk, investment, and next step. Ready to present.

Value × feasibility. Not gut feel.

Every use case is scored on two axes. Value: what is the quantifiable impact if this works? Feasibility: what is the realistic cost, complexity, and timeline to get there? The result is a prioritisation matrix your leadership can interrogate, debate, and sign off on.

We consider: business impact, data readiness, technical complexity, change management requirements, regulatory constraints, and dependency on other initiatives. Nothing is scored in isolation.

Four deliverables. Executive-ready.

  • Process audit & AI candidacy map across your organisation
  • Use case scoring matrix (value/feasibility) — with full methodology
  • Prioritised AI roadmap — phased, owned, and sequenced
  • Full written report + COMEX-ready presentation deck

We'd been running AI pilots for 14 months with no coherent strategy. The roadmap engagement gave us a scoring methodology we could stand behind, a prioritised list we could defend, and a COMEX presentation that got us the budget we'd been asking for. Six months later we're executing phase one.

FAQ

  • The audit involves structured interviews with function heads and key process owners — typically 8–15 conversations across the organisation. We also review existing process documentation, any AI pilots already underway, and available data assets. The output is a map of every AI-candidate process, scored for candidacy. You'll see your organisation's AI opportunity landscape clearly for the first time.
  • Yes — always. This is not a consulting engagement where we disappear for five weeks and deliver a document. We work alongside your internal teams throughout: joint workshop sessions, shared scoring reviews, and a collaborative roadmap build. The goal is that your team understands and owns the roadmap at the end — not that they're handed one.
  • Most clients move from the roadmap into execution — either by executing the first priority internally or by engaging Anteligen for the build phase. If the roadmap identifies a product or internal tool as the top priority, the AI Prototype Sprint or AI MVP Full Build is the natural next step. We can also support the transformation programme management as an ongoing coaching engagement.
  • The main variables are organisational size, number of functions to audit, existing documentation quality, and executive availability for review sessions. A focused organisation with good documentation and available stakeholders can complete the engagement in 4 weeks. A larger, more complex organisation with multiple business units typically takes 5–6 weeks to do the audit justice.
